What is 5S

A Japanese method for a better workplace

5S is a workplace improvement system used the world over, especially in manufacturing, where it reaches every function: production, maintenance, storage, despatch, HR and admin. It works just as well in service organisations.

By keeping things in their right place and the workplace spotless, people get work done more efficiently, more effectively and with higher safety. It can even help you organise things better at home.

Where it comes from

Part of the Toyota Production System

5S is an integral part of lean manufacturing and Toyota's way of improving continuously. The system rests on two pillars:

Jidoka — automation with a human touch: when a problem occurs, production stops at once to avoid making defects.
Just-in-Time — each process makes only what the next process needs, in a continuous flow.

5S implementation in industry

Five steps, one at a time

1
SeiriSort

Separate what is necessary from what is not, to cut clutter, make the workplace safer and free up space. Teams are often surprised by how many unneeded items turn up — and disposing of them brings money back.

Tip: red-tag items and set up a dedicated red zone for unwanted material
2
SeitonSet in Order

A place for everything, and everything in its place. Label items, racks and storage so anything can be found quickly, and design storage around material flow, quantity and time.

Tip: use FIFO — first in, first out
3
SeisoShine

Clean and tidy every space and item in the organisation, and fix the equipment and machinery problems that cleaning brings to light.

Tip: run a daily, weekly and monthly cleaning programme that involves everyone
4
SeiketsuStandardize

Turn safe, efficient practice into documented rules: instructions, templates, checklists and visual displays. They make training easy, let you replicate success across sites and zones, and hold people accountable.

Tip: build checklists and visual standards your teams can reuse everywhere
5
ShitsukeSustain

Keep improving the workplace management system, without end. It is the hardest and most important part of 5S — where most programmes are won or lost.

Tip: integrate 5S with your kaizen process

5S and safety

Every S makes the workplace safer

A clear, labelled, clean and well-run workplace leaves fewer places for accidents to start. We bring that thinking into every training session and every site visit.

SortClears unneeded items out of walkways and work areas.
Set in OrderFixed, labelled places make tools and materials quick to find and return.
ShineCleaning shows up equipment problems early, so they get fixed.
StandardizeSafe practice is written down as rules, checklists and visual displays.
SustainAudits and kaizen keep safe habits alive long after the project ends.
